The hidden cost of switching between tasks all day

Nobody quits teaching over one big job. They quit over a thousand small ones.

Ask a Head Teacher where the day went and you rarely hear about a single task. You hear about the shape of it. A period of Year 9 English, then a wellbeing referral, then a parent email, then a covering a Year 7 class at short notice, then back to a marking pile, then a meeting about the meeting. Planning gets wedged into the gaps.

There's a name for the cost of all that jumping around. It's called context switching, and it quietly eats the exact kind of thinking good lesson design needs.

What switching actually costs

Every time you move between two different tasks, your brain pays a toll. It has to shut down the rules for the first task and load the rules for the second. Researchers call this the switch cost. It's small each time. It adds up fast.

The problem for teachers isn't the toll on any single switch. It's the volume. A typical secondary day involves dozens of them, most unplanned. And planning a good lesson is one of the tasks that suffers most, because it's cognitively heavy. It needs a run-up.

Think about what building a solid lesson actually asks of you:

  • Hold the syllabus outcome in mind
  • Work out what students already know
  • Sequence new content in small steps
  • Design a worked example
  • Write a check for understanding that actually checks the thing
  • Anticipate the misconception three kids will have

That's not a two-minute job you can slot between a duty and a phone call. It's deep work. And deep work falls apart when it's interrupted every few minutes.

The 'good enough' spiral

Here's what happens when planning keeps getting chopped up. You stop attempting the hard version.

Instead of building the sequence you know your Year 10s need, you grab last year's slides. Instead of writing a fresh worked example, you reuse one that half-worked. Instead of designing a proper hinge question, you ask "does everyone understand?" and move on.

None of these are laziness. They're rational responses to fragmented time. When you can't get a clear 40 minutes, you reach for whatever needs the least uninterrupted thought. The lesson still happens. It's just quietly worse than the one you're capable of.

Over a term, that gap between the lesson you could plan and the lesson you had time to plan becomes the real workload story. Not the hours logged. The quality lost to interruption.

What helps (and what doesn't)

The advice to "just block out time" is fine in theory. In a secondary timetable it often collapses by second period. So the more useful question is: how do you reduce the number of switches planning demands, and shorten the run-up each one needs?

A few things schools and individuals have found that genuinely move the needle:

  • **Batch similar work.** Plan a whole unit's worth of retrieval starters in one sitting rather than one per lesson. You load the mental model once, not eight times.
  • **Protect one real block, not five fake ones.** A single properly defended 60 minutes beats five 12-minute gaps. Defend it like a lesson. Because it is.
  • **Separate design from admin.** Writing a scope and sequence and formatting a booklet are different jobs. Don't interleave them. The switch between creative and clerical is one of the most expensive there is.
  • **Start from a strong draft, not a blank page.** A lot of the cognitive load in planning is the cold start. Getting the first version onto the page is where the run-up gets eaten.
